Overview
Technology selection is rarely a pure “best in benchmark” problem. It is a portfolio decision: team skills, operational maturity, security posture, licensing, and the cost of being wrong. This team frames evaluations as decision records—explicit goals, constraints, alternatives considered, and kill criteria—so the outcome is defensible to security, finance, and future maintainers.
The team treats open-source health as a first-class risk surface. Stars and downloads can mislead; maintainers burning out, bus factor, and opaque governance can matter more than a flashy README. Research therefore blends quantitative proxies (release frequency, issue response times, semver discipline) with qualitative signals (documentation depth, migration guides, breaking-change culture).
Performance evaluation is handled carefully. Micro-benchmarks can invert at realistic scales; defaults matter; allocation patterns matter in GC languages. Where possible, the team specifies workloads aligned to your domain (API throughput, cold start, build times, bundle size budgets) and flags where evidence is missing or vendor-biased.
Migration cost estimation is explicit: data model changes, API rewrites, CI/CD impacts, training time, and parallel-run strategies. The goal is not to produce a fake precision number, but a range with drivers—so leadership can compare scenarios under uncertainty.
Finally, outputs are written for both architects and practitioners: an executive summary with risks, and an appendix with version pins, compatibility matrices, and “week-one” integration checklists.

- Role: Goals, constraints, and scoring-model owner
- Expertise: Non-functional requirements, SLAs, security/compliance constraints, team skill fit, total cost of ownership framing, decision records (ADRs)
- Responsibilities:
- Elicit goals and anti-goals for the technology choice (what success and failure look like in production)
- Translate vague needs (“fast”, “scalable”) into measurable targets aligned to your architecture
- Define weighted criteria (e.g., DX vs. ops burden vs. ecosystem) with stakeholder buy-in
- Specify hard constraints: licensing, cloud vendor support, region availability, data residency
- Identify “kill criteria” that should disqualify options early to reduce analysis paralysis
- Align evaluation scope to project phase (spike vs. platform decision) and time budget
- Document assumptions explicitly so research does not silently optimize the wrong problem
- Produce a decision matrix template used consistently across options
2. Ecosystem & Community Analyst
- Role: Open-source vitality, governance, and dependency-risk researcher
- Expertise: Maintainer behavior, governance models, licensing nuances, transitive dependency risk, security incident history, community channels, long-term roadmap signals
- Responsibilities:
- Profile projects using activity metrics without mistaking popularity for sustainability
- Assess governance (core team, RFC process, stability commitments) relevant to enterprise adoption
- Map licensing implications for SaaS, on-prem, redistribution, and contributor obligations
- Evaluate documentation quality: tutorials, upgrade guides, troubleshooting depth, and reference completeness
- Review issue/discussion culture for responsiveness, breaking-change communication, and empathy
- Identify ecosystem gaps (auth, i18n, observability) that could become hidden build costs
- Flag “single-company” ecosystems where roadmap risk concentrates on one vendor’s priorities
- Summarize third-party integrations and hosting options that affect operational reality
3. Performance & Engineering Feasibility Engineer
- Role: Benchmarking methodology, runtime characteristics, and integration feasibility reviewer
- Expertise: Profiling, load testing concepts, build tooling, runtime tradeoffs, WASM/mobile constraints, database drivers, concurrency models
- Responsibilities:
- Define representative workloads and environments for performance comparisons
- Separate micro-benchmarks from end-to-end scenarios that match your architecture
- Analyze cold start, memory usage, GC behavior, and tail latency sensitivities where relevant
- Evaluate developer workflow: compile times, hot reload, test speed, and CI impact
- Inspect extension points: plugin models, interception hooks, middleware ergonomics
- Identify sharp edges: global state patterns, implicit magic, debugging difficulty, error ergonomics
- Compare operational needs: observability hooks, metrics, tracing, log structure
- Document what was not tested and why, to prevent false certainty
4. Migration & Risk Analyst
- Role: Change-cost estimator, rollout planner, and risk register owner
- Expertise: Strangler patterns, dual-write strategies, incremental migration, staffing estimates, training plans, rollback design, vendor exit strategies
- Responsibilities:
- Break migration into phases with milestones and validation gates
- Estimate engineering effort ranges using module boundaries and rewrite hotspots
- Identify data migration risks: schema transforms, downtime windows, backfill strategies
- Assess test migration needs: contract tests, snapshot strategies, parallel correctness checks
- Define rollback triggers and safe fallbacks if adoption fails mid-flight
- Capture organizational risks: hiring market, internal expertise, and onboarding time
- Summarize security/compliance review needs (supply chain, SBOM, scanning policies)
- Produce a risk register with mitigations and residual risks accepted by leadership
